- Tell clients as soon as possible. Every hour you wait makes it harder for them.
- Always offer a concrete alternative: a new time, a colleague, or a link to choose themselves.
- Refund any deposit in full, or let the client keep it towards the new appointment.
- Cancelling a whole day or week? Block it in your diary straight away and update your opening hours online.

Why is it so awkward when the business cancels?
When a client cancels, you are left with an empty slot. When you cancel, it is the other way round. Your client took time off work, arranged childcare or is already on the way. They count on you, just as you count on them.
That does not mean you can never cancel. Illness, a death in the family, a broken boiler or a power cut: it happens. What matters is how you handle it. Clients forgive a cancelled appointment quickly. A wasted journey, less so. And a message that arrives an hour before, after the client has already rearranged their day around you, can lose you a regular who had been coming for years. The difference between those outcomes is rarely the reason you cancel. It is almost always the speed and the tone of the message.
Hold yourself to the rules you ask of clients. If you ask them for 24 hours' notice, give the same wherever you can. More on those rules in cancellation policy for appointments.
What should your message say?
- 1That the appointment is off. In the first sentence, not after three lines of explanation.
- 2A short reason. Illness or an emergency is enough. No details needed.
- 3An apology. This is where it belongs. Once, and meant.
- 4A concrete alternative. Two new times, a colleague who can step in, or a link to choose.
- 5What happens to the deposit. If the client has already paid.
- 6How to reach you. A number, or the option to reply to the message.
Template: short WhatsApp or text message
For appointments today or tomorrow, a short message works best because it gets read fastest.
If the client has not replied within a few hours and the appointment is today, call. An unread message will not stop someone turning up to a locked door.
Template: email a few days ahead
Hi [first name],
Because of [illness or something unexpected], I cannot go ahead with your [treatment] on [day date] at [time]. I am sorry for the inconvenience.
I would like to offer you a new time:
[day date] at [time]
[day date] at [time]
If neither suits you, pick a time yourself via [link] or just reply to this email.
I will refund your deposit of [amount] in full. If you would rather use it for the new appointment, let me know.
Best wishes,
[your name]
The subject line says what has happened, so the client knows even without opening it.
Template: when a colleague can step in
In a team, a colleague is often the best fix. Still let the client decide: some only want their usual person.
To see at a glance who can cover, keep a calendar per person: see a calendar per staff member.
Template: a client with a fixed rhythm
Some clients come every four weeks on the same day, or are partway through a course of treatment. For them, one cancelled appointment throws the whole rhythm out. Offer a time as close to the original as you can.
It shows you are thinking of the client and not just your own diary. They will remember that.
Template: phoning about an appointment today
For an appointment in a few hours, pick up the phone. This outline helps when you are not feeling well yourself.
- 1Say straight away who you are and why you are calling.
- 2Say in one sentence that the appointment cannot go ahead and why.
- 3Apologise.
- 4Offer two new times.
- 5Explain what happens to the deposit.
- 6Confirm the new appointment in writing afterwards.
If the client does not answer, leave a short voicemail and send a WhatsApp or text straight away, so they have it in two places.
What should you do with the deposit?
If you cancel, the client has done nothing wrong and your cancellation terms do not apply. The fairest approach is to refund the deposit in full, or let the client choose to keep it towards the new appointment.
| Situation | What you do |
|---|---|
| The client books a new time | Ask whether they want to keep the deposit or have it back |
| The client does not want a new appointment | Refund the deposit in full |
| The client picks a cheaper treatment | Refund the difference |
| The client does not reply | Refund after a week and let them know |
Refund quickly. A client who waits two weeks for their money remembers that longer than the cancelled appointment.
What if you have to cancel a whole day or week?
- Block the days in your diary straight away, so nobody else books in.
- Update your opening hours on your website and Google Business Profile.
- Contact clients in order of their appointment: the earliest first.
- Send them a link to pick a new time themselves, so you do not have to ring everyone.
- Post a short note on social media.
For a planned closure, such as a holiday or a refit, you have more time. See holidays and closing days in your online calendar.
How do you stop it happening often?
- Do not fill every day to the last minute. A small buffer absorbs a late finish or a late delivery.
- Keep a waiting list, so when you move someone you also know who wants a freed up slot.
- Agree with regulars how they prefer to be contacted: WhatsApp, text or a call.
- Make sure someone else can open your diary if you are ill, so clients still get told.
No business avoids every cancellation. With these habits, a sick day becomes a problem you sort out in an hour rather than a disaster.

Frequently asked questions
How do I cancel a client appointment politely?
Tell them as soon as possible, say in the first sentence that the appointment is off, give a short reason, apologise and offer two new times.
Should I refund the deposit if I cancel?
That is the fairest approach. The client did nothing wrong. Refund in full, or let them keep it towards a new appointment.
Can I cancel an appointment by WhatsApp?
Yes, for short notice it is often the quickest. If the appointment is today and the client does not reply, call as well.
Do I have to give a reason?
A short reason such as illness or an emergency is enough. No details needed.
What if a colleague is ill?
Offer the client another colleague at the same time, or a new time with their usual person. Let them choose.
